A few months ago I posted about building a Chrome extension for cross-border trade. The architecture worked. The MVPs landed. The user feedback was real.
Then I started building a second product — one that lives in the inbox instead of the browser sidebar. Different shape. Different file structure. Different onboarding path. I expected it to feel like the same product in a different costume.
It didn’t. The two tools diverged so fast that, 6 months in, I have to be careful not to recommend one where the other would serve. So this post is a comparison — not a winner declaration.
It’s a working operator’s note, not a buyer’s guide. If you do cross-border sourcing, supplier outreach, or import business at any volume, the question isn’t “which AI tool should I use.” It’s “which shape of AI tool fits the part of my work where I’m losing hours.”
Two AI tool shapes: the AI sidebar and the inbox-native agent
A Chrome extension lives in the sidebar. You open it when you have a task. It reads the page you’re on, calls the data, and produces an answer. You close it, and the context goes with it.
An inbox-native agent lives in your email account. It reads messages as they arrive, drafts replies, watches for follow-up signals, and remembers what your last 200 supplier emails said. You interact with it by sending and receiving email — no new tab, no new icon, no new habit.
That sentence-level difference has consequences I’m still mapping. But after a half-year of running both in parallel, here is what I have learned — including the parts I got wrong.
What a Chrome extension does well: real-time, page-anchored research
1. The “I have a tab open and I need help right now” moment
This is the use case Chrome extensions were designed for, and it shows. If I’m looking at an Alibaba product page and I want a competitive teardown, a margin estimate, or a translated supplier email, the sidebar is unbeatable.
The reason is context proximity. The agent reads the DOM of the page I’m on. It doesn’t have to ask me “which product?” or “which supplier?” — the page itself is the context. Click, type, answer. The loop is around 30 seconds.
I watched a sourcing manager in Yiwu do 14 of these loops in a row while preparing a single order. She never left the supplier’s page. The Chrome extension felt like an extra pair of eyes sitting in her browser.
2. Onboarding is fast, and the user feels the value immediately
Chrome extension install → click the icon → type one prompt → see one result. The path from “I have never used this tool” to “I have already used it productively” is about 45 seconds. That matters more than I expected.
For new users, the extension is a wedge product. They don’t have to understand what an agent is, what tasks it can do, or what data it accesses. The tab is already open. The agent is already there.
3. The UI surface is forgiving for non-technical operators
The extension sits in a familiar place — the browser — which everyone using a sourcing tool already has open. It doesn’t require a mental model shift. For an industry full of 40- to 55-year-old business owners who are not digital natives, that matters. The extension does not feel like “learning a new platform.” It feels like “I added a feature to my browser.”
4. Trust is built through transparency
The user can see what the agent is reading, what tools it called, and what the output references. In my tests, this transparency correlates with trust. When users can scroll the sidebar and see “I read this page, called this API, found these 3 suppliers,” they believe the output.
This is the extension’s structural advantage: the work is visible.
Where the Chrome extension breaks down: session-bound and DOM-only
1. It only works when the user is at the keyboard
A Chrome extension is, by definition, reactive. It waits for you to open it. If you’re not in front of your browser, it’s dormant.
For a sourcing manager in Shenzhen, this is fine — they spend 7 hours a day in front of Chrome. But for a business owner in Hamburg who reviews supplier emails on the train, in a meeting, and over lunch, the extension misses most of the workday.
I tracked 4 business owners in Europe for 3 weeks. The median “sourcing-related” hours per week where they were in front of a desktop browser with the right tabs open: 6 hours. The other 14 sourcing hours — reviewing emails on mobile, scanning PDFs on a tablet, reading WhatsApp forwards — were completely invisible to the extension.
The agent that only works when the user is at the keyboard is not the agent most operators need.
2. It loses context when the user closes the tab
The extension lives in the session, not in the work. When the user closes the browser or switches to a new project, the context goes with the tab. The supplier profile the agent built? Gone. The conversation history? Gone. The pricing trend the agent had been tracking across 4 suppliers? Gone.
For a tool used for one-off research (ASIN teardown, single-product margin check), this is fine. For a tool used for relationship-driven work (long-term supplier negotiation, repeat sourcing, follow-up sequences), it is a structural disadvantage. The work itself has continuity. The tool does not.
3. It can only see the page you are on
The extension reads the DOM of the current page. It cannot read your email. It cannot see your supplier’s reply that arrived overnight. It cannot check whether the price the supplier quoted 2 months ago has changed. It is blind to 90% of the work that is happening in the operator’s email.
This is the deepest limitation. A cross-border operator’s most important data — supplier pricing history, negotiation patterns, response times, payment terms discussed in private threads — lives in email. The extension cannot see any of it.
4. The market is now crowded
I do not want to dwell on this, but the numbers matter. As of mid-2026, the “AI sidebar” space has at least 30 credible competitors. The differentiation is shrinking. Pricing power is shrinking. A new user can install the leading sidebar and a half-dozen alternatives in an afternoon and the switching cost between them is approximately zero.
For a tool with structural advantages, this is fine — the product wins on merit. For a tool with structural disadvantages (see above), being in a crowded red ocean is uncomfortable.
What an inbox-native agent does well: async, multi-device, memory-driven
1. It works on every device where email works
The inbox-native agent’s structural advantage is the simplest one: email is everywhere. It works on the laptop. It works on the phone. It works in the airport lounge with bad Wi-Fi. It works on the customer’s Gmail. It works on the buyer’s Outlook.
For European importers who don’t sit at a desk all day, this is decisive. I watched an importer in Rotterdam use the inbox-native agent while on a 4-hour train to a customer visit. The agent drafted 6 supplier follow-ups, flagged 2 overdue quotes, and produced a price-diff summary from his last 14 negotiation emails. He never opened a laptop.
The extension literally cannot do this. The inbox agent can.
2. It is naturally async — and the operator doesn’t have to be “in flow”
The extension demands the user’s focused attention — open tab, type prompt, read answer, decide. That requires the user to be in a state of flow, and it consumes their attention budget.
The inbox agent’s interaction model is the opposite. The user sends a plain email (“Draft a follow-up to Shenzhen Trading Co, ask for revised FOB quote and ETA”). The agent processes it asynchronously, usually within 30–90 seconds, and sends the draft back. The user reviews the draft — maybe 20 seconds — and clicks send, or edits, or asks for a revision.
I have come to think of this as “background execution”. The work runs whether or not the user is watching.
For a European importer with 11 hours of meetings per week, this is a different shape of value. It is not a faster sidebar. It is a junior colleague who is always at the desk.
3. It remembers. Across months, across suppliers, across deals.
This is the inbox agent’s moat — and the one I underestimated most.
The extension knows what the user showed it in the current session. The inbox agent knows what the user has been doing for the entire history of the email account. It has read 18 months of supplier emails. It knows that Shenzhen Trading Co renegotiated the deposit terms in March. It knows that Hamburg Logistics raised the per-container rate by 4% in June. It knows that the Iranian customer always asks for a 7% discount on the second round and stops replying if you decline.
The first time an inbox agent told one of my beta users “this supplier quoted you $4.20 last November and now $4.85 — that’s a 15.5% increase, and the market index says the input cost is up 6% — you have a 9.5% margin pressure”, the user went silent for a long time on the call. Then he said: “I would have had to dig through 3 spreadsheets and 2 inboxes to find that. You just told me in one sentence.”
This is the data flywheel the extension cannot replicate. The extension starts every conversation from zero. The inbox agent starts every conversation with 5 years of email memory.
4. The follow-up loop is structurally native
In cross-border sourcing, 5–8 follow-up touchpoints is normal. A Chinese supplier who quoted you last Tuesday has not replied by Friday. In the old days, you set a calendar reminder and manually write a 4th follow-up. In the new days, the inbox agent can:
- Detect that the reply is overdue
- Draft a follow-up in your usual tone
- Time the send based on the recipient’s timezone and reply pattern
- Watch the response and adjust the next step
I will not pretend this is magic. I will say: my beta users report that they used to forget 30–40% of follow-ups. Now they forget 0%, because the agent does not forget.
The extension could do this in theory, but it would require the user to leave a tab open for days and check back. The inbox agent does it in the background, in the medium the user already lives in.
Where the inbox-native agent breaks down: trust gradient and the cold-start
1. Trust takes longer to build
The first reaction most users have to “an AI that reads your email” is alarm. The “AI assistant that lives in your inbox” is an inversion of the privacy gradient most people expect: tools that send email are familiar (Mailchimp, Apollo); tools that read your email on your behalf are not.
I have watched demos where a European importer, who installs new SaaS tools every week, hesitates for 30 seconds before granting inbox access. Not because of GDPR, but because the idea of an AI reading his correspondence feels intrusive — even when it is technically the user’s own AI on the user’s own account.
The extension does not have this problem. Reading the page you are on is not the same category of intimacy as reading your email.
I have come to think of this as a trust gradient, not a blocker. The fix is not to hide the access. It is to make the agent’s behavior legible: “I noticed Shenzhen Trading Co has not replied in 5 days, so I drafted this follow-up” is fine. “I am reading your email to detect patterns” is fine only if the user can verify it.
2. The cold-start is real
A new inbox agent has no history. It does not know your suppliers, your negotiation style, your typical quote ranges, or your customer’s quirks. The first 2 weeks of usage are an onboarding tax: the user has to either grant full historical access (which requires trust they may not have) or use it for 2 weeks without memory.
The extension does not have this problem. The page the user is on is the context. There is no cold-start.
The way I have approached this: the agent ships with a “warm-up” mode for the first 14 days. It announces itself more verbosely, explains every action, and shows the user a “this is what I have learned about your work” panel at the end of each day. By day 14, the cold-start is over and the data flywheel starts.
3. Real-time research is still the extension’s job
The inbox agent is not good at “I’m on this Alibaba page right now — give me a teardown.” The page is in the browser, the agent is in the email. The user would have to email the agent a screenshot or a URL and wait for the response. That is a 60-second round trip instead of a 15-second one.
For real-time product research, the extension wins. For asynchronous, memory-driven, follow-up-heavy work, the inbox agent wins. I have stopped trying to make one tool do both.
4. There is no UI — and that is a marketing problem
I have learned, painfully, that “no UI” is a marketing problem even when it is a product advantage. Users can visualize a sidebar. They can picture what a Chrome extension does. They cannot visualize “an AI that lives in your inbox.”
I now spend 20% of every sales call explaining what the inbox-native agent is not. It is not a chatbot. It is not a CRM. It is not a tool you log into. The easiest way I have found to explain it:
“It is the senior buyer you wish you had — except it has already read all the emails you have ever received, and it never goes home for the day.”
That sentence works. But it requires a sentence. The extension does not require a sentence.
Cross-border operator’s framework: when to use the Chrome extension vs the inbox agent
After 6 months of running both tools in production, here is how I think about which one to use for what.

The pattern is roughly this: the extension is the daytime tool, the inbox agent is the always-on tool. The operators I work with who get the most value use both, in different moments of the same day.
The cross-border-specific reason both shapes are necessary for sourcing
There is one reason I think cross-border operators specifically need both shapes, not just one.
Cross-border work is multi-modal and multi-timezone. The Shenzhen supplier and the Hamburg buyer are not in the same working day. A 5-touchpoint supplier negotiation spans weeks, sometimes months. The email threads that matter can have 20 messages, 4 attachments, 2 PDF invoices, 1 PI revision, and a customs document.
The extension is the right tool for the moments: “I am on this page, I need this answer now.” The inbox agent is the right tool for the movements: “this supplier has been quiet for 6 days, the negotiation has stalled, the price gap is widening, and the buyer’s last email used a phrase that historically means they are about to walk.”
Both moments happen in the same business. They are not the same kind of moment. They are not the same kind of tool.
What I got wrong about the inbox agent vs Chrome extension split
A few predictions I made early, that the data has corrected:
“Inbox-native will kill the extension.” No. The extension has a structural advantage in cold-start and real-time research. It will live. The two tools will coexist, owned by the same user, used in different moments.
“Users will not accept an AI reading their email.” Wrong. They do, but only after seeing 3–4 useful actions. The trust gradient is real, but it is not a wall. The fix is legibility, not permission flow.
“The follow-up sequence is the killer feature.” It is a feature, not the feature. The actual killer feature is the 5-year email memory — the data flywheel. The follow-up sequence is downstream of that. Users who only get the follow-up sequence without the memory don’t stick.
“Building inbox-native is technically easier.” No. It is harder. Email parsing, threading, attachment handling, reply-context tracking, MTA-level reliability — these are real engineering problems. The extension is harder to design but easier to ship. The inbox agent is the opposite.
What I think happens next for AI sidebar and inbox-native categories (a personal view)
I expect three things:
The “AI sidebar” category compresses. 30 competitors in 12 months is too many. The winners will be the ones with a defensible vertical — the ones that go deep on a specific industry (sourcing, real estate, recruiting) rather than competing on “general AI in a sidebar.” The losers will be the general-purpose ones.
“Inbox-native” becomes a category, not a product. Once the first inbox-native agent hits a clear, repeatable workflow (negotiation, follow-up, supplier memory), the word will catch on. Expect 5–10 entrants in 18 months. The first-mover advantage goes to whoever builds the data flywheel the fastest.
The two categories merge at the workflow level, not the product level. A user will keep their sidebar extension for product research and their inbox agent for the 80% of work that happens in email. They will be different products, owned by different companies, and that is fine. The “one AI tool to rule them all” pitch has not aged well.
The honest one-line answer on building inbox-native vs Chrome extension first
If a European importer or a Chinese supplier operation asked me today: “I can only build or buy one. Which one?” — I would say:
Build the inbox-native one first.
Not because the extension is bad. Because the data flywheel compounds. Every month the agent runs in the operator’s inbox is a month the operator’s memory gets harder to replicate. The extension starts from zero every session. The inbox agent starts from 5 years of emails after a year of use.
The extension is a tool. The inbox agent is a relationship with the operator’s history.
If you only build one, build the one whose value grows with time.
FAQ: Inbox-Native Agent vs Chrome Extension
Q: Can the inbox-native agent actually send emails on my behalf? A: It can, but with strict guardrails. The standard configuration is draft-only: the agent produces a draft, the user reviews and clicks send. The auto-send mode exists for specific sequences (overdue-follow-up detection) and is opt-in. In 4 months of beta use, no operator has asked for full auto-send.
Q: Is reading someone’s email with an AI agent a GDPR compliance risk? A: The agent runs on the user’s own account, under the user’s own credentials. It is functionally equivalent to a personal assistant the user has authorized. That said, the operator is responsible for what they do with the agent’s output — and in B2B contexts, the recipient’s consent regime (legitimate interest) is the relevant legal layer. We provide a data-processing agreement and a default 30-day retention.
Q: Does the inbox-native agent work with Gmail, Outlook, and other providers? A: Yes. Gmail (Google Workspace), Outlook (Microsoft 365), and IMAP-accessible accounts are first-class. POP3-only accounts are supported with a 1-minute polling delay. Yahoo and iCloud work but with some feature restrictions (attachment rewriting, in particular).
Q: Why doesn’t the Chrome extension just read my email too? A: Two reasons. A: Three failure modes account for ~90% of errors: (1) misclassifying a CC’d stakeholder as the primary recipient; (2) misreading a polite “I’ll think about it” as a refusal when it was a soft yes; (3) sending a follow-up to an address the supplier has deprecated. The fix for all three is the same — the user reviews before sending. Draft-only mode is the default for a reason.
Two questions that often come up but didn’t fit the 6-question format above: yes, you can run both at the same time (most beta users do — the extension handles single-page research, the inbox agent handles supplier relationship, follow-up, and memory); and multilingual emails are handled via style preservation, not just translation — the agent matches your usual register with each recipient, learning from prior threads.
